Uploaded all files overwriting old ones, ran upgrade which seemed to stall out slightly at Templates then went to Admin index with no further screens.

Are you able to view the settings table in the database and see what version it lists?

However I would suggest you run the install and select upgrade and see if that works

That to me looks like you did not run your required upgrade then. Please run the upgrade option from the install file
admincp/vbgallery_install.php

I did though, it stalled while updating templates and when it eventually completed it went straight to the admin index.

Okay well if the flash upload options is there you can simply do as instructed before hand edit the setting in the database to read 2.5
This is what one user posted if your using mod security Quote:
Fixed my issue, needed to create an .htaccess file and stick SecFilterScanPOST Off in it.
The flash uploader won't work if you are using apache with mod_security on - the above fixes the issue.
| Also with the flash uploader you need to have upload files from server checked to yes for all usergroups under usergroup permissions.
